Managing Visa Applications for a Group or Delegation

Somebody in the organisation always ends up owning this, usually an executive assistant with no background in immigration. The task is manageable with a spreadsheet and a realistic timeline.

Start with the passport audit

Before anything else, collect a clear scan of every traveller's passport biographical page and build a single table: full name exactly as printed, nationality, passport number, issue date, expiry date, and any existing valid visas or residence permits.

This audit surfaces the problems immediately. In any group you will find a passport expiring inside the required validity window, a name that differs from the HR record, a dual national who should travel on a different document, and someone whose passport has no blank pages left.

Each of those issues has a different solution and different lead time. Passport renewal is the longest and needs starting on day one. Do not begin any applications until the audit is complete, because an application submitted with the wrong passport details is a wasted fee.

  • Full name exactly as printed in the passport, including all given names
  • Passport number, issue date and expiry date
  • Remaining blank visa pages
  • Existing valid visas or residence permits that may affect eligibility
  • Nationality, and any second nationality held

Establish the route and the jurisdiction for each person

Groups are rarely homogeneous. Different nationalities in the same delegation may need different documents, and some may need nothing. Staff based in different countries apply to different consulates, and jurisdiction is determined by place of legal residence rather than by the employer's head office.

Map each traveller to a route and a consulate, then check appointment availability for each one. The binding constraint is usually the worst case: one colleague in a city with a six-week appointment wait sets your timeline.

Where a traveller's situation is more complex, such as a previous refusal or a criminal matter, deal with it separately and earlier. Do not let a complex case sit in a queue with straightforward ones, and handle it with appropriate confidentiality.

Standardise the documents, individualise the letters

Produce one template employer letter and generate an individual version for each traveller with their own name, title, salary and leave dates. Uniform letters with only the name changed and identical job titles look manufactured, and identical salary figures across a delegation with obviously different seniorities are noticed.

Use a single consistent itinerary, accommodation booking and event documentation across the group, because inconsistency between colleagues on the same trip raises questions about all of them. One person should own that master itinerary and be the only one who edits it.

Keep a checklist per traveller and mark items off as they are received. The most common cause of a group application slipping is a single missing photograph or signature that nobody noticed because responsibility was diffuse.

Timeline and contingency

Build a timeline backwards from the travel date with three buffers: appointment availability, processing time, and passport return and courier time. Then add a further margin, because with twenty applications the probability that at least one hits a problem is close to certain.

Assume at least one traveller will be delayed and plan how the trip works without them. A delegation where one person's absence breaks the entire agenda is a fragile plan. Identify who is genuinely essential and prioritise their application first.

Do not buy non-refundable group flights before decisions are received. Hold the booking, negotiate a flexible fare, or book in smaller tranches as decisions come through. The cost of flexibility is almost always less than the cost of rebooking a delegation.

Handling personal information properly

You are collecting passports, financial details, family information and sometimes criminal history for colleagues. Store it securely, limit access to the people who need it, and delete it when the trip is over. Do not circulate passport scans by group email or leave them in a shared drive everyone can read.

Tell colleagues what you need, why, and who will see it. Some information, such as a declared criminal matter or a health condition, should go directly to whoever is preparing that individual's application rather than through a general coordinator.
